Handle Out-of-Order Events in CRM Updates
Use a version-precedence fixture that rejects stale events, holds equal-version conflicts and tests concurrent updates without trusting arrival order.

Events can arrive in a different order from the business changes they describe. If a CRM workflow applies whichever event arrived last, an older state can overwrite a newer correction. Define precedence using the source's documented version semantics, not a convenient arrival timestamp.
Some providers explicitly warn about unordered delivery. Stripe does not guarantee event delivery order. That is a provider-specific example, not a claim that every CRM behaves identically. Verify the actual event contract before designing the consumer.
Choose an authority for freshness
A source record revision may establish order if the provider documents it as monotonic within the relevant record. A timestamp may not: clocks can differ, precision can be limited and two changes can share a displayed time. Event identity and record version serve different purposes. One identifies a delivery's business event; the other may establish which state is newer.
The fictional source system below explicitly provides an increasing revision number per account. This is an invented contract for the example. If your real source lacks comparable evidence, retrieve the current authoritative state through a permitted route or hold the update instead of inventing a sequence.
A version-precedence fixture
Account A57 has a derived service-region field. Revision 20 says region East; revision 21 corrects it to Central; revision 22 marks the region unresolved pending verification. The delivery order is 21, 20, 22, 21. The intended final state is unresolved at revision 22, not Central merely because a repeat of revision 21 arrived last.
Fill the event ledger:
E21/revision 21 arrives first: eligible after identity, evidence and authorization checks; store the applied revision with the field.
E20/revision 20 arrives next: stale relative to 21; do not overwrite; record stale-event disposition.
E22/revision 22 arrives: newer source state; apply through the approved path and preserve unresolved status.
E21 repeats: previously observed and older than 22; no repeated effect.
Include source system, tenant, record ID, event ID, source revision, received time, current applied revision and outcome. Do not compare revision numbers across unrelated accounts or providers unless their contract defines a shared sequence.
Test equal and missing versions
Add E22B with revision 22 but different content. The expected result is a conflict, not arbitrary last-write-wins. A source bug, mapping error or misunderstood version contract may be involved. Hold and investigate the authoritative record before changing the CRM.
Add an event with no revision. The workflow should not silently assign the next number or use receipt time as a substitute. Route it according to a documented fallback, such as permitted current-state retrieval or manual review. If neither can establish the intended value, retain the existing state with an explicit unresolved update.
Protect against concurrent application
Two workers can both inspect the same old revision and then write in the wrong order. The implementation needs a supported conditional update or other appropriate concurrency mechanism so the comparison and change cannot be separated by an unchecked race. A spreadsheet column containing the revision is not automatically an atomic control.
Test with mocks that interleave the workers at the comparison boundary. The expected outcome preserves the highest applicable authoritative revision without bypassing approval rules. A newer event is not automatically authorized to change every field; its scope must still match the workflow contract.
Keep history without retaining everything
Record enough metadata to explain why an event was applied, ignored or held. Avoid storing full contact payloads in general logs. If a source correction changes a consequential fact, retain the relevant evidence under the approved policy rather than treating the revision number as proof of truth by itself.
The completed test pack should show normal reordering, duplicates, equal-version conflicts and missing-version handling. Its purpose is to prevent stale events from undoing newer work while making uncertainty visible. It does not guarantee that the source data is accurate or that every provider exposes the version controls this design requires.
