Find Data Migration Owners Before a CRM Discussion
Identify migration stewards, mapping reviewers and acceptance owners before CRM planning with a practical role worksheet and conflict example.

A CRM discussion can move quickly from features to launch dates while nobody owns the decisions about existing data. “IT will migrate it” is not an adequate assignment. Moving a file, deciding what each field means, resolving conflicting records and accepting the result are different responsibilities.
Before estimating migration work, build a role worksheet around the decisions. This is not a technical import recipe. It is a way to find the people who can authorize the source, define the target, resolve exceptions and determine whether the migration is fit for its intended use.
Split migration into four ownership lanes
Source stewardship concerns what the current records mean and which copies are authoritative. Mapping ownership concerns how that meaning should appear in the destination. Execution ownership concerns the authorized process for moving and checking records. Acceptance ownership concerns the evidence required before the new system becomes operational.
One person may cover several lanes, but do not combine them before checking. A CRM administrator can run a successful import without knowing whether “active customer” means the same thing in two source files. A sales manager may know the meaning but lack permission to export personal information from the source system.
Write the worksheet before naming people
For each dataset, capture source system, record purpose, responsible steward, proposed destination, mapping reviewer, exception decision owner and acceptance owner. Add an approved access route and retention questions. The worksheet should also show which information will not move, with the person authorized to decide that boundary.
Ask who can answer an ambiguous field question rather than who “owns the spreadsheet.” File ownership may only mean someone created it. Historical notes, suppression information and account associations can require different reviewers. Do not copy them into a new system merely because they are present in an export.
A fictional migration decision
Fictional Ashline Consulting wants to consolidate two permitted customer lists into a CRM. One file uses “current” for an active contract; the other uses it for an account discussed this year. The operations manager understands the first definition, while a regional coordinator maintains the second file.
Source stewards: operations manager and regional coordinator, each limited to their dataset.
Mapping owner: business operations lead, asked to define distinct contract and relationship states.
Execution owner: authorized CRM administrator, with a test import rather than immediate production replacement.
Exception owner: business operations lead for ambiguous classifications, with source stewards providing context.
Acceptance owner: designated operational lead, using agreed examples and association checks.
The team does not map both source labels into one “active” value. It first agrees what each target field should mean. The worksheet has exposed a business decision that no file format can solve. This is an illustrative design, not a claim that a migration was executed.
Establish acceptance before implementation promises
Choose representative cases: a straightforward record, a possible duplicate, conflicting statuses, an account with multiple contacts, and a record with a communication restriction. Ask the acceptance owner what must be preserved and which differences require review. Use approved synthetic or appropriately authorized samples.
A row count alone is not acceptance. The records may have arrived with the wrong associations or interpretation. Conversely, fewer destination records can be correct if the buyer explicitly chose not to migrate obsolete material. Record the reason, not an invented completeness target.
Stop when ownership is missing
If nobody can define a consequential field, leave its mapping unresolved. If export permission or the intended destination is unclear, pause movement of that data. Technical access is not authorization to repurpose it. Privacy and contractual questions require the appropriate review for the relevant jurisdiction and circumstances.
Before the next CRM meeting, circulate the open ownership questions through the buyer's agreed route. Confirm product-specific import capabilities and subscription limits separately. A complete worksheet does not prove readiness, but it makes readiness assessable: every unresolved migration decision has a responsible role, a safe route to clarification and a clear effect on the proposed schedule.
