Plan for an Unavailable Human Automation Reviewer
Define overdue holds, qualified reassignment and late-decision tests without allowing timeout or silence to become approval.

A human-review step needs a plan for silence. The reviewer may be away, overloaded or unable to access the evidence. If the workflow treats delay as approval, it defeats the purpose of the gate precisely when attention is weakest.
Define availability handling separately from the approval decision. Reassigning a review request does not mean approving the underlying action. Escalating a delayed item does not authorize sending it to a wider audience with all its private context attached.
Identify the allowed reviewer set
Name the primary reviewer, authorized backup role and conditions for reassignment. The backup needs the relevant decision authority and permitted access, not merely a convenient inbox. If no qualified reviewer is available, the safe disposition is hold or cancellation under policy.
The fictional workflow at Hawthorn Gauge prepares an internal account-research update. A reviewer must inspect the source and proposed field changes before any write. The normal reviewer is unavailable on the day the item is due. The workflow must preserve the draft and its evidence without allowing the clock to supply a missing decision.
A timeout and reassignment card
Item RV28: account fixture A17; proposed revision P5; source packet S8.
Primary reviewer: research steward; backup: specifically authorized data owner.
Review deadline: locally defined for this work type; displayed as an attention target, not an automatic approval time.
At deadline: mark overdue and hold execution; send a minimal internal alert through the approved route.
Reassignment: transfer only to an authorized reviewer with required access; preserve original decision history and item version.
No eligible reviewer: remain held or cancel under the business owner's policy; never approve by timeout.
Before eventual execution: recheck approval freshness, source revision and later withdrawals.
This is a proposed operating card, not a universal service-level requirement. The organization should choose the deadline and notification cadence to match the consequence and staffing model.
Test five unavailable-reviewer cases
Case H1 has no response by the deadline. Expected: overdue, still awaiting approval, zero execution attempts. Case H2 has a qualified backup who accepts the review assignment. Expected: pending under the backup, not approved until the decision is actually recorded.
Case H3 offers a backup who lacks access to S8. Expected: hold and request an authorized access or review route; do not copy the private packet into an unrestricted channel. Case H4 receives an explicit denial from the primary reviewer after reassignment but before execution. Expected: stop and reconcile the conflicting decision state under the policy, not ignore the denial as late.
Case H5 receives approval after P5 has changed to P6. Expected: version mismatch and renewed review of the actual proposal. A delayed approval is not a blanket authorization for whatever content is currently in the queue.
Make the queue state unambiguous
n8n's human-review feature pauses selected tools for approval or denial. Verify the actual configured behavior for timeouts and reassignment rather than assuming the product implements the proposed card. Every consequential path, including retries and manual replay, must respect the pending state.
Show the user what is waiting and why. “Held: authorized reviewer unavailable” is more useful than “processing.” Include the next responsible role and the business consequence of delay, without promising a completion time nobody has accepted.
Avoid escalation storms
A reminder every few minutes can make the queue less visible, not more. Use the approved escalation policy, group nonurgent items where appropriate and stop reminders after cancellation or completed review. Reassignment should not create several active copies that different people can approve independently.
Maintain one authoritative item with a versioned decision history. If two reviewers act concurrently, the implementation must prevent an obsolete decision from overriding a newer withdrawal or changed proposal. Test that behavior in a nonproduction environment.
The completed design produces a controlled outcome when no person is available: a clear hold, qualified reassignment or explicit cancellation. It preserves human judgment rather than replacing absence with a convenient automated yes.
