One researcher uses “qualified” to mean the company fits your market. Another means a prospect agreed to a meeting. A third means every spreadsheet column is filled. The CRM can store all three records without errors while the sales team makes incompatible decisions.
A lead data dictionary gives important fields a shared meaning. It is especially useful when Sales Navigator research, AI-assisted notes, spreadsheets, and CRM imports feed the same process. Start small: define the fields that influence real decisions, not every field your software happens to offer.
Document the meaning before the field type
For each field, explain what it describes, which record it belongs to, who maintains it, and what action it supports. A business definition should be understandable without opening the software's settings page.
Label: the name users see.
Definition: the exact business meaning and scope.
Type and allowed values: date, text, number, or a controlled set of choices.
Evidence requirement: what supports a value and when it needs review.
Owner: who can resolve ambiguity or approve changes.
Examples: a correct value, an incorrect value, and how to represent unknown information.
Include the system's internal field name where administrators need it for mappings. Keep that technical identifier separate from the explanation that researchers and salespeople use every day.
Resolve the fields most likely to mislead
Consider a hypothetical “Role verified date” field. Define it as the date someone checked evidence supporting the person's current professional role. It is not the date the record was created, edited, imported, or scored by AI. This single distinction prevents several misleading freshness reports.
For “Fit status,” use explicit choices such as fits defined criteria, does not fit, or needs review. Define the criteria elsewhere and link them. Do not mix fit with engagement, purchasing authority, or permission to contact.

Match field design to the business meaning
HubSpot's property documentation describes field types and warns that changing a type can invalidate existing values. Custom-property limits and advanced settings depend on subscription. Check your CRM's behavior before turning a free-text field into a controlled list.
Use a date field for a genuine date, with its meaning specified.
Use controlled choices for statuses that drive routing or reporting.
Use short text for business context that cannot be reduced safely to a category.
Keep unknown values distinct from negative answers.
Separate observed facts from hypotheses and researcher judgments.
Avoid fields whose purpose is collecting unnecessary personal information.
A blank purchasing-authority field should not mean “not a decision-maker.” It means the information is absent unless your dictionary explicitly says otherwise. Similarly, a missing restriction flag does not establish permission to send marketing.
Test definitions with real work
Give two team members the same permitted research example and ask them to create a record using the dictionary. Compare the result. If they choose different statuses for understandable reasons, the definition needs improvement.
Use the disagreements as examples. “Company fits our geography, but the relevant location is unverified” may belong in needs review rather than qualified. Add that case so the next person does not have to invent their own interpretation.
Control changes without creating bureaucracy
Assign a steward for important fields and maintain a short change log. Before renaming a choice or changing a definition, identify affected reports, imports, automations, and training material. Test the change on appropriate records and communicate what users must do differently.
Do not silently redefine a historical field. If a meaning changes materially, preserve the distinction so older reports remain interpretable. Review unused fields periodically and remove unnecessary collection through an approved process.
Give AI the dictionary, then review its output
An approved AI tool can format permitted notes using your definitions, but it should not create new status values or fill gaps with guesses. Require a reviewer to check evidence and exceptions. Keep platform terms, minimal collection, contact preferences, and applicable market rules in the workflow.
Start with the minimum useful record, then use the dictionary in your quality audit.
